Dare caught up with Rohit Rajput, Director, Crestcom, BPM India. BPM (Bullet Proof Manager) is a global executive program run by Crestcom. Here's a quick take.

Peter Principle: Everyone gets promoted to their level of incompetence.

Everyone does reach incompetence. Your development personally may not happen as fast as the environment around you. Richard Feyman said: "You must never fool yourself but you must realise that you are the easiest person to fool." Nobody is going to tell you about incompetence. You are entering the business without any clothes. Slowly your incompetence grows and thus frustration grows. And people are not ready to listen.

Discover things by accident. Chat with someone such as the board, investor, behaviorual coach. You will take some time to assimilate. But once knowing it you will not know what to do. So BPM makes it easy to identify yourself. You are with 20-30 people as smart as others.

Use performance review programs regularly (say once in 3 months) to coach your employees. Have planned attrition.

How does training really help change the behaviour?

I am relying on Marshall Goldsmith (my coach). He asks: "Can you train the behaviour of your spouse?" The reality is you cannot change any behaviour unless the person himself/herself changes it.

Developmental systems come in here. Training and follow-up will help. There is a lot of research in transfer of training. It is found that most of 95 per cent of training is lost. The question is how to mitigate this. How to get 30-50 per cent of people to start changing after the training.

I call up people after the class and ask what is the one thing you learnt from yesterday. End of the first class, they say they haven't started anything yet. If you dont start something within 24 hours then the chances of getting results will diminish.

What does Bullet Proof Manager course says about dealing with people?

Be effective rather than trying to be right.

Keeping a positive attitude may not work in a situation where one knows that one is incapable of a task. How to confront this situation?

Clear distinction has to be made here between positive attitude and being in delusion.

Positive mindset is a rational mindset. Train your mind to be positive so that it does not fall into irrational exuberance or irrational dispair during a boom time and bust time respectively.

What does BPM tell about delegation?

It's not about distributing tasks. It's not about giving work and getting it done. It's about growing people through work.

It's one of the biggest Achilles Heel for every manager. They kind of distribute the work that they think is not worth a dime. You will explain the work very poorly. You are not going to set performance standards. You are not following through. You are not showing any interest in the work. It does not inspire the other person to do the task.

Turn it around 180 degrees. Grow people so that they can take some responsibility off you. There is no promotion until you have a successor. Ask yourself: "How can I grow this person. Why am I delegating this stuff?" Set short term and long term objectives for the work. Set performance standards. Then hand it over saying: "I have been doing this for many years and I dont want to limit the innovation here. Come back with a better way to do it if you have." Hit on a plan of action and collaborate and set a timeline for progres. The person grows and the work gets done as a by-product.

What is the basic mantra of BPM for self motivation?

Have role models. Interact with them. Pick up the phone, email or a letter to your role model. Write down what you really like in them. What one or two traits you would like to pick up. Have an accountabilty partner. We have an interesting thing going: "We have people coming in once every year and put down goals for the year in life (various aspects). Then we keep a check and send emails about our goals. I have a bet going for this year to lose my weight."

Competence is built over a 10,000 hour of continuous practice. Is there a short-cut?

There is a difference between short-cut and fast-track. I don't believe in short-cuts in life but there can be fast-tracks in life. Like sorrounding yourself with smart people. Have a (multiple role models) great board for your business. Never fool yourself. Learn continuously in life. Ecosystem is also an element to fast-track which may not be in your control.

Can we be as effective with our effectiveness as we are with out competence?

Effectiveness trumps competence most of times. You can't be effective until you recognize your competence. Someone said I am competent at some places and I tend to stay with them. You should realise what you can grow and which one not to grow and how to bring outside help.
